Step 1: baseline the work
You cannot compute ROI without a baseline. For the process in question, record the monthly volume, the minutes of human time per item, the fully loaded hourly cost, the rework rate and the current error cost. Use four weeks of actual data, not an estimate.
Fully loaded means salary plus benefits plus the tools and management overhead attributable to the role. Understating it is the most common way an AI business case collapses after approval.
Step 2: estimate the automation rate honestly
The automation rate is the share of items the system completes end to end without human intervention. Estimate it by tagging a sample of 300 historical items by intent, then deciding which intents the automation can fully handle.
Discount the estimate. If the sample suggests 70 percent, model 55 percent for the first quarter and build a path to the rest. A conservative first model that beats its target buys you the next phase.
Step 3: cost the whole system
Include platform and model usage, integration build and run, human review capacity, training and change management, monitoring, and the maintenance of prompts and evaluation sets. Add the cost of the exception desk, because it is part of the design, not an afterthought.
Step 4: compute payback, then sensitivity-test it
Payback months = implementation cost / monthly net benefit. Net benefit is labour capacity released plus avoided error cost minus the full system cost. Run the model at low, expected and high automation rates, and see which line item moves payback the most — that is where to spend your implementation effort.
Implementation roadmap
- Weeks 1-2: baseline, intent tagging, success metric agreed.
- Weeks 3-6: integration contract, eval set, supervised pilot on one queue.
- Weeks 7-10: autonomy increase, exception desk staffing, runbook and monitoring.
- Week 11+: measure against baseline, publish the operating numbers, decide on the next workflow.
Vendor selection questions
Ask how the automation rate is measured and on what sample. Ask who owns the evaluation set and whether you can see it. Ask what happens to the human exception queue, how the integration writes to your system of record, and what the exit plan is if you change platform.
A vendor that cannot answer the measurement questions is selling a demo. A vendor that hands you the eval harness is selling an operating capability.
