Compare on fit, not on feature counts

Every shortlisted ERP will pass a feature checklist. The differences that decide a project are fit to your actual process, the cost of the integration work, and how much of your current data model survives the move. Score those explicitly instead of counting modules.

Write down your ten most important processes with their exception paths. Ask each vendor to demonstrate those exact paths with your data. The demo that shows the exception is the one you learn from.

Deployment model and control

  • Single-tenant private deployment: most control and customization, highest run cost and skill requirement.
  • Vendor-managed cloud: lowest operational burden, standard upgrade cadence, less freedom on customization.
  • Hybrid: common for manufacturers with plant-floor systems that must stay local.

The integration cost is the hidden majority

Count the systems the ERP must exchange data with: ecommerce, warehouse, EDI with suppliers and customers, banking, tax, CRM, logistics. Each needs an owner, a contract and monitoring. Budget integration at 30 to 50 percent of the implementation, and require the vendor to show reference integrations for your top three.

A cheaper licence with expensive integrations is not cheaper. Model five years, not one.

Migration risk and data quality

Assess your master data before the project starts. Duplicate customers, unnormalized units and free-text locations are the real migration blockers. A data-cleansing phase with a measurable quality gate should be a line item in the plan, not an afterthought in cutover week.

Total cost of ownership

  • Subscription or licence, by user and by module, for five years.
  • Implementation services, internal staff time and backfill.
  • Integration build and ongoing run.
  • Data migration and cleansing.
  • Training, change management and the productivity dip after go-live.
  • Upgrade cadence and testing effort, which differs sharply by model.

A shortlist process that works

Start with a one-page statement of your ten processes and the outcomes you need. Shortlist three vendors. Run a scripted demo with your data and your exceptions. Call two references in your industry and ask specifically what broke after go-live. Then score the five-year cost and the integration plan, and decide.

The wrong question is which platform is best. The right one is which platform, with which integration partner, gets your ten processes running with the least operational risk over five years.
